If you run a business, you probably look at your own website more than any customer ever will. You know every section, every photo that's a little outdated, every sentence you'd word differently today. That familiarity is exactly why "it looks old" is such an unreliable signal: you're comparing it to whatever's newest in your feed, not to what your actual visitors experience when they land on it once and leave.
Nielsen Norman Group, which has published on redesign timing for over a decade, makes this point directly: most visitors spend only a few minutes a year on any given site, so an owner's day-to-day boredom with their own design isn't the same thing as a real usability problem. That doesn't mean redesigns are never worth it. It means the reasons that actually justify one look different from "I'm tired of looking at it," and they're checkable.
What actually justifies a redesign, according to the people who study this
NN/g's Hoa Loranger laid out the legitimate case for a full redesign back in 2015, and the list still holds up: incremental fixes have hit diminishing returns, outdated technology is actively blocking mobile use or a critical part of the customer journey, the site's structure has become incoherent after years of one-off changes stacked on top of each other, conversion rates are severely and measurably depressed, or competitor research shows you're at a real disadvantage. Notice what's missing from that list: nothing about visual trends, color palettes, or how many years it's been.
The useful version of this test isn't "does it look dated," it's "is something on this list actually true for us." The next four sections give you concrete, checkable ways to answer that:
- Signal 1: it fails on mobile, where Core Web Vitals data shows most sites still struggle
- Signal 2: it fails basic accessibility checks
- Signal 3: it's running on unpatched, unmaintained software
- Signal 4: it no longer describes what the business actually does
Signal 1: It fails on the device most people are actually using
More than half of global web traffic now happens on mobile, and Google's own Core Web Vitals data shows most sites still aren't handling it well. The 2025 Web Almanac, built on Google's real-user Chrome data, found only 48% of mobile pages and 56% of desktop pages pass all three Core Web Vitals thresholds. Largest Contentful Paint, essentially how fast the main content actually appears, is the weakest of the three: only 62% of mobile pages pass it, compared to 77 to 81% for the other two metrics.
You can't get a simple pass/fail from Google directly anymore. Google retired its standalone Mobile-Friendly Test tool and the Search Console Mobile Usability report at the end of 2023. The current way to check is Google's PageSpeed Insights tool, which scores your actual pages against these live thresholds and tells you exactly what's failing.
Signal 2: It fails basic accessibility checks
This is the one most small business sites never think to check, and the numbers are stark. WebAIM's 2025 audit of the top one million home pages found 94.8% had at least one detectable accessibility failure, averaging 51 separate errors per page. That's despite this being an automated scan, meaning the real number of issues, including ones a script can't detect, is likely higher.
The six most common failures, in order, account for 96% of all detected errors: low-contrast text (79.1% of pages), missing image alt text (55.5%), missing form labels (48.2%), empty links (45.4%), empty buttons (29.6%), and missing document language (15.8%).
None of these require starting over. They're a checklist you or a designer can go through directly: check your text contrast, make sure every image has real alt text, confirm form fields have labels, and remove links and buttons with nothing readable inside them. Several of these overlap directly with what makes a site feel trustworthy in the first place: clean, careful, and put together on purpose.
Signal 3: It's running on something nobody's maintaining
This is a security issue more than a design one, but it's often what makes a redesign urgent rather than optional. Sucuri's most recent full threat report, covering 2023 data, found that roughly 39% of hacked websites were running outdated, unpatched software at the time they were compromised, and about 14% had at least one vulnerable plugin or theme still active when the breach was cleaned up. The link isn't "old site equals hacked site," it's specifically unpatched software, so an old design that's still being actively updated is a different situation from one nobody's touched in years.
If you don't know what platform your site runs on, whether it's still receiving updates, or who has the login to update it, that's worth finding out before anything else on this list.
Signal 4: It no longer describes what you actually do
There's no research body that studies this one directly, because it's specific to each business rather than a measurable web-wide pattern. But it's a real, legitimate version of the "incoherent structure" problem NN/g describes: a site built years ago around services you've since dropped, expanded, or completely changed. If a new customer would come away with a wrong idea of what you actually offer, that's not a cosmetic problem you can patch with a homepage banner. It's the content equivalent of the structural drift that makes a full rebuild worth it.
The newer signal: can it even be read by what's replacing search?
Google has been direct about this: there are no special requirements to appear in AI Overviews or AI-powered search results beyond being normally indexed and eligible to show a standard search snippet. No special schema, no separate optimization track. What that means in practice is the old failure modes, thin content, unclear headings, pages that only render through JavaScript with nothing readable underneath, already exclude a site from a normal listing, and therefore from AI-generated answers too. A site that can't be understood by a regular crawler was never going to show up in an AI summary either. This isn't a new checklist to learn, it's a reason the old one matters more than it used to, the same fundamentals covered in the local SEO checklist.
The honest version of the decision
One or more of these is a real reason to redesign. The last one, on its own, usually isn't:
- Real: blocks mobile use
- Real: fails accessibility checks
- Real: unpatched, unmaintained platform
- Real: content no longer matches your business
- Not enough alone: "it looks old to me"
If none of the first four apply to your site, a fresh coat of paint might genuinely wait. If even one of them does, that's worth acting on regardless of how the site looks, because these are the things actually costing you visitors, security, or accuracy, not just your own patience with the design.
